What we changed after three packed weekends

After three full weekends, we ran a deep debrief. We looked at guest arrival flow, set transitions, communication touchpoints, and post-event follow-up.
Two changes had immediate impact. First, we tightened handoffs between production and artist teams. Second, we simplified guest communication so instructions were clearer and shorter.
We also started tracking a small set of metrics each week so decisions are based on patterns, not just intuition.
The result is a smoother guest experience and a calmer team on event day.
